A WhatsApp CRM connects your business WhatsApp number to a shared inbox and turns every chat into a lead with an owner, a stage, notes and its full history. To manage WhatsApp leads as a sales team without losing any, use one official number, assign each new chat by rule to a salesperson on shift, move leads through clear stages, follow up within Meta’s rules, and measure everyone on recorded sales.
Why do sales teams lose leads on WhatsApp?
Most teams start with one shared phone running the WhatsApp Business app, or with salespeople selling from personal numbers. Both work at low volume, and both break in four ways as the team grows.
- Nobody owns the chat. On a shared phone everyone sees every conversation, so each person assumes someone else replied. Customers get two different prices, or no answer.
- The history leaves with the salesperson. On personal numbers, the chats, the quotes and the customer relationship leave the day that person resigns.
- Follow-up depends on memory. A customer who asked for a price and went quiet is buried under newer chats, and nobody notices.
- There is no reporting. Nobody can say how many leads came in this week, how many are waiting for a reply, or who sold what.
The Business app can link up to four companion devices, such as WhatsApp Web, to one number (see Meta’s Business app onboarding guide). More people can read the chats, but every device shows every chat, with no owner, permissions or sales record.
What is a WhatsApp CRM?
A WhatsApp CRM is a customer relationship management system built around WhatsApp conversations. The business number is connected through Meta’s WhatsApp Business Platform (the Cloud API), messages land in a shared inbox, and each salesperson works from their own login. Every person who writes becomes a lead with the full conversation, a stage, an owner responsible for the next step, notes, a short summary and the sales recorded on it. Around those records sit the rules (who gets a new lead, who sees what, when follow-ups go out), and in a WhatsApp CRM for sales teams the rules matter more than the inbox.
| Question | Shared phone | Personal numbers | WhatsApp CRM |
|---|---|---|---|
| Who owns each chat? | Nobody | The salesperson | One named owner |
| When a salesperson leaves | History stays, unorganised | History leaves too | Chats handed over with their history |
| Follow-up | Memory | Memory | Rules and stages |
| Reporting | None | None | Per salesperson and for the team |
| Who sees the customers? | Anyone holding the phone | The salesperson | Their own leads; the manager sees all |
Already on the WhatsApp Business app? Meta’s Coexistence onboarding connects that number to the Cloud API while you keep sending one-to-one messages from the app. One side effect: Meta unlinks the companion devices at onboarding. Supported ones can be linked again, but the team’s daily work moves into the CRM’s inbox.
Which pipeline stages work for WhatsApp sales?
Keep the stages few, and define each one by something the customer said or did in the chat, not by a salesperson’s feeling. Six stages cover most businesses that sell on WhatsApp:
| Stage | What it means | Evidence that moves a lead here |
|---|---|---|
| New Lead | Someone wrote | The first message |
| Interested | Engaging with what you sell | Real questions plus a buying signal, such as budget or timing |
| Qualified | Fits and intends to buy | Answers to your qualification questions, or a direct request to buy |
| Appointment Booked | A call, visit or demo is agreed | A date and time both sides accepted |
| Customer | Bought | A recorded sale with an amount |
| Lost | A real opportunity ended | A clear no, a purchase elsewhere, or a request not to be contacted |
Three rules keep the pipeline honest:
- Silence is not Lost. A customer who stops replying keeps their stage. Marking quiet chats as Lost hides exactly the leads that most need a follow-up.
- Customer means a recorded sale. No amount entered, no sale counted.
- Write down your qualification questions, such as budget, area, timing or quantity, so that Qualified means the same thing to everyone.
Also set aside job seekers, suppliers and wrong numbers, so they do not distort your conversion figures.
How should WhatsApp leads be assigned to salespeople?
A new chat that belongs to everyone belongs to no one. The rule that works for most teams is round-robin among the salespeople who are on shift: each new lead goes to the next person in turn, skipping anyone on leave or outside working hours. Customers write in the evening and at weekends, and a lead given to someone who is off for two days is a lost lead.
A waiting queue for when nobody is on shift
When nobody is available, say at 2 a.m. or on a holiday, do not hand the lead to someone who is away. Put it in a waiting queue and assign waiting leads, oldest first, when someone comes on shift. Meanwhile an AI agent or an away message can answer the customer.
Reassignment and handover
The manager should be able to move any lead to anyone, and hand one salesperson’s open chats to the team when they go on leave or leave. The history lives in the CRM, so the next salesperson carries on without the customer starting again. With two WhatsApp numbers, for example one per branch, give each number its own team.
Who owns a WhatsApp lead, and who can see it?
Every lead has one owner at a time, the person responsible for the next step, while the lead itself and its history belong to the business.
- Salespeople see their own leads, not the whole customer list, so your data is protected and two people never answer the same customer.
- The manager sees everything and can reassign any conversation.
- The system enforces permissions. Hiding a menu item is not a permission; search, exports and the API must respect it too.
- Sensitive actions stay with the owner: deleting conversations, exporting the customer list and sending campaigns.
Ownership covers the AI too. A salesperson must be able to take a chat over from the AI in one tap, after which the AI stays silent there, and the AI should hand over by itself when the customer asks for a person. See our guide to WhatsApp AI auto-reply.
How do AI summaries and notes help a sales team?
When a lead is reassigned or a customer returns after a week, someone has to rebuild the story from a long thread: what they asked, what price they were quoted, what was promised. Summaries and notes do that work.
- An AI summary on every lead: what the customer wants, the qualification answers and the open question.
- Notes keep facts such as the budget or the decision maker on the lead, not in a notebook.
- Internal comments let the team discuss a customer inside the chat without the customer seeing them.
- A timeline of stage changes, takeovers, reassignments and sales shows who did what.
The summary is a starting point; the conversation stays the source of truth.
How do you follow up on WhatsApp inside and after the 24-hour window?
Meta’s rules come first. When a customer messages you, a 24-hour customer service window opens, and inside it you can send any normal message. Once 24 hours pass without a new message from the customer, you can only send an approved message template until they write again. Templates need Meta’s approval before sending and belong to one of three categories: marketing, utility or authentication (see Meta’s templates overview).
Since 1 July 2025 Meta charges per delivered template message, by category and the recipient’s country. Normal messages inside an open window are not charged, nor are utility templates sent inside it; marketing templates always are (see Meta’s WhatsApp pricing page).
Inside the window: one useful follow-up
Most chat leads go quiet mid-question: they got the price and disappeared. One short follow-up that picks up the open question (“Would you like the two-bedroom or the three-bedroom details?”) is welcome; five are not. The rule: one follow-up per open question, inside the window, and none to Lost leads. The salesperson also needs an internal alert to return to a lead at an agreed time; that goes to the team, not the customer.
After the window: templates, consent and stages
After 24 hours, follow-up becomes a template message and Meta’s consent rules apply: you need the person’s opt-in, you must name the business they are agreeing to hear from, and you must honour requests to stop (see Meta’s opt-in requirements). People can block or report a business, and Meta rate-limits businesses whose quality stays low.
Because a CRM knows each lead’s stage, send a relevant template to a narrow group, such as Qualified leads who went quiet, rather than one broadcast to everyone, and keep Lost leads and anyone who asked you to stop off every list. For the sending side, read how to send WhatsApp bulk messages without getting banned.
How do you measure a WhatsApp sales team?
Six measures answer “how is the team doing?” with numbers rather than impressions:
| Measure | What it tells you |
|---|---|
| Chats waiting for a reply now | Who is overloaded, or ignoring customers, at this moment |
| First response time by a person | How long customers wait for a salesperson, not for the bot |
| New leads per salesperson | Whether assignment is fair |
| Leads that reached Qualified or later | Who turns conversations into real opportunities |
| Sales and revenue per salesperson | Who actually closes, based on recorded sales |
| Commission per salesperson | What each person earned from the sales credited to them |
Two rules keep these numbers fair. Credit each lead to whoever received it and each sale to whoever held the lead when it was recorded, so a later reassignment does not rewrite history. And fix the commission on the sale when it is recorded, so a new rate does not recalculate past sales. If an AI agent answers first, count human replies and response times separately, or the team will look faster than customers experience.
How to choose a WhatsApp CRM: a checklist
Take these questions into any demo or trial. A tool that fails the first three is a chat tool, not a WhatsApp CRM.
- Official connection: your own number through Meta’s WhatsApp Business Platform and signup, with Coexistence for a Business app number. Avoid tools that automate WhatsApp Web: WhatsApp’s Terms of Service forbid bulk and automated messaging by unauthorized means, and accounts that break them can be suspended.
- Shared inbox with a login per salesperson, plus Instagram and Messenger if you sell there.
- Assignment rules: round-robin by shift, a waiting queue, manual reassignment and handover.
- Stages, owners and permissions, enforced on the server.
- AI that hands over when it should, answering from your own information, with one-tap takeover.
- Follow-up and campaigns: a follow-up inside the 24-hour window, template campaigns after it.
- Sales, commissions and reports per salesperson.
- Integrations: at least a spreadsheet sync or an API, so your data is never locked in.
- Arabic: a right-to-left interface and an AI that writes in the customer’s dialect, if you sell in the Arab world.
- Pricing as the team grows: per-seat pricing punishes you for adding salespeople.
Running a WhatsApp CRM with Scale
Scale is an AI agent with a built-in CRM for WhatsApp, Instagram and Messenger. How it covers the points above, and where it stops:
- Connection: your own WhatsApp Business number through Meta’s official signup; a number in the WhatsApp Business app keeps working there. Up to two WhatsApp numbers per workspace by default (contact the Scale team for more), each with its own team if you want, plus Instagram DMs and Messenger in one inbox.
- Stages: New Lead → Interested → Qualified → Appointment Booked → Customer, or Lost, with the answers to the qualification questions you choose saved on the lead.
- Assignment: round-robin to the salespeople on shift, by working hours and days off; when nobody is available, the lead waits in a queue until someone is.
- Ownership: each salesperson sees only their own leads, the owner sees everything, and the server enforces it.
- AI and takeover: the AI answers from your knowledge base in Arabic or English and hands over when a customer asks for a person; a team member takes a chat over in one tap and the AI stops replying there.
- Every lead has an AI summary, an owner, notes, its history and internal comments.
- Follow-up: one AI follow-up inside the 24-hour window when a chat goes quiet with a question open; after that, campaigns of approved templates filtered by stage or tag.
- Sales: each sale is recorded against the salesperson who made it, with commissions on the Team side and customer invoices.
- Google Sheets keeps one row per contact up to date, and every plan includes unlimited team members.
What Scale does not do: it sends nothing outside the 24-hour window except approved templates in your campaigns, and its automatic follow-up is one message, never sent to Lost leads. If the AI books appointments into Google Calendar, it offers the times listed in your knowledge base and does not check who is free.

Frequently asked questions
What is a WhatsApp CRM?
A WhatsApp CRM connects your business number to a shared inbox and keeps every chat as a lead with an owner, a stage, notes and its history. It adds the rules a sales team needs: who gets each new lead, who sees what, and how follow-ups and sales are tracked.
Can several salespeople use one WhatsApp number?
Yes, through Meta’s WhatsApp Business Platform and a shared inbox where each salesperson has their own login and works their assigned chats. Linked devices in the Business app let several people read the same chats, but without owners, permissions or reporting.
How do I stop losing leads when a salesperson leaves?
Sell only from a business number connected to a CRM, never from personal numbers. The chats then belong to the business, and the manager hands the departing salesperson’s open chats to the team with their full history.
How should WhatsApp leads be distributed between salespeople?
Use round-robin among the salespeople on shift, so nobody gets new leads while off or on leave. Leads that arrive when nobody is available wait in a queue until someone comes on shift.
Can I message a WhatsApp lead after 24 hours?
Only with a message template that Meta has approved, until the customer writes again and a new 24-hour window opens. You also need the person’s opt-in, and marketing templates are charged for every delivered message.
Does a WhatsApp CRM work in Arabic?
It should if you sell in the Arab world: look for an Arabic interface and, if the tool uses AI, replies in the customer’s dialect. Scale answers in Arabic or English, in the Arabic dialect you choose.
